Keep the last-chance emails. A Christmas shipping cutoff that genuinely ends is a true deadline. The rule is about inventing the premise, not about urgency.
Naming correction, verified tonight. No single shelf reaches this. The mastermind holds the tactic and its revenue numbers with no view of IGL's guardrails. The brand shelf holds the NEVER rule with no view of the email calendar. The plan sits in a third folder outside every knowledge base. And only the founder shelf supplies the price of the refusal, which is what turns it from a scruple into a decision: Branson paid 182 million pounds for this principle, so a few thousand dollars of email revenue is a cheap version of the same purchase.

The seed was a course lesson about something else entirely: Simon Scrapes explaining that Anthropic ships one intelligence through three interfaces, and complaining that they cannot see each other — "if you try to search in the Cloud Code interface for the conversation history with the chat interface, it cannot actually find the history in the chat." His word is "disparate." That is a count, not a metaphor: three surfaces of one product, zero shared memory.

IGL extracted that brand's lighting and wardrobe and left out the load-bearing element.
What makes this non-obvious is the routing, not the idea. Item 18 of the conversion plan (Status: CURRENT SoR, built 2026-08-06) already says "Add the founder to the page. A real photo and 2–3 sentences." That build is assigned. Five name a subject foraged between April and September: morels (spring), chanterelles and porcini (late summer), wild strawberries (May–June — the design spec even calls for "both berries and flowers"), wild raspberries (June–July), wild blueberries (July–August). Rowena Kotelniski, whose unsolicited email started the whole thing, had been foraging for "a few months" after being introduced to it "late in the summer of 2025" — she was writing from an August experience, and it shipped as a November 30, 2025 Advent drop that grew to 36 designs.
The time-horizon part is what makes it expensive rather than merely odd. The six-season framework (Status: CURRENT SoR, February 2026) files Winter Foragers under "Seasonal Limited Collections," against three named "Evergreen Core Collections (Available Year-Round)." So those designs are on the shelf roughly four weeks a year. IGL's best-proven design — the bird-feeder shirt, 215 of 537 active reviews in the December 11, 2025 Loox export — was continuously available across that entire fifteen-month review window to get there. A design with four weeks of shelf per year would need something like a decade of calendar time to accumulate comparable exposure. A Seasonal Limited design cannot generate its own verdict on any horizon Tim operates on, so mis-seasoning one is not a one-year mistake, it is a permanent one.
Chanel is the reason to take this seriously rather than shrug. The single business mistake she confessed in her whole life was a seasonal forecast: in 1939 she reasoned nobody would buy dresses in wartime and closed the House of Chanel for fifteen years. That is the method Kelli Sanders described on Call #38, applied to the channel IGL's ads actually run in. Then add it to competitors-kb/miner-methodology.md at Step 3 as a fifth discovery source, marked REQUIRED for faith — the one niche whose early-winner pass that same file still lists as unrun.
IGL's entire faith design queue was ranked by an Etsy search-revenue metric, so it systematically promoted verse-lookup designs and demoted every insider joke — the exact opposite of the selection that produced IGL's humor winners.
The standing question behind this seed is whether faith designs can work in cold paid social. The knowledge bases contain a mechanical reason why this particular batch probably will not: none of them was chosen by a metric that exists inside a scroll.
miner-methodology.md names four discovery sources — Etsy/ProfitTree/Pinterest market mining, WeScale peer transplant, ProfitTree early-winner velocity, and Pinterest/Google Trends — and then makes a ProfitTree hardening pass REQUIRED, ranking on Etsy "Mo. Revenue." Every one of those is a search or catalog signal. A search signal can only register someone who has already decided to buy a faith shirt and typed a phrase. Cold Facebook has no query box.
The queue proves the point against itself. When the hardening pass hit "Gardening Since Eden," ProfitTree returned "none — You're the first to ever search this," and the concept was demoted to a cheap long-tail listing. That is not a verdict on the idea; it is a verdict on jokes, which nobody searches for. Every one of IGL's own most-reviewed designs is unsearchable in the same way.
The cohort supplies the counter-practice inside the same niche. Kelli Sanders runs a faith-only brand at rank 5 of the cohort, and her stated design source is social posts with thousands of likes — a scroll metric, harvested in the same channel her ads run in. Hopkins wrote the general rule in 1923: study the medium whose measurement matches the act you are trying to cause.
No single shelf could produce this. competitors-kb holds the queue and the ranking metric but not the alternative; wescale-kb holds the alternative practice but never connects it to IGL's queue; igl-brand-kb holds the evidence that IGL's own winners are unsearchable phrases; founders-kb supplies the rule that says which oracle to trust.

John Mackey never fought a friend for a city. "Guys, L.A. is yours. You're there, but nobody's in Northern California. That's 400 miles away." He studied Mrs. Gooch's obsessively, copied the whole model, and then went to the empty ground. He names the cities he refused: Portland, because Nature's was there; Boulder, until Alfalfa's and Wild Oats had paired up. "I didn't compete directly with anybody else. The stores ever. I never did it."
IGL's mining list does the opposite by construction. Lane 1a of competitor-supply-list.md is labelled verbatim "(from the HPP reverse-image audit — mine first)" and lists plantaddicts, pruneandwild, gardenistee, gardenkindtees, chummytees — Jo Conlon's own supply chain, found by reverse-image-searching her best sellers. Lane 2 lists her store directly. So the pool that feeds the weekly design quota points squarely at the ground held by the one cohort member in the identical niche, who is running roughly fifteen times IGL's weekly revenue.
Meanwhile her catalog has a hole exactly where IGL is strongest. Her hpp-catalog/ folder holds 483 design files, of which nine are bird-adjacent and none is a bird feeder: one raven, one wildflower-birds, two hummingbirds, three owls, two squirrels. Her top-50 best-seller list, sorted by her own store's real sales, contains no bird design at all. IGL is colliding with her on tomatoes and greenhouses and standing alone on birds — and the discovery script cannot surface a bird store even when one is sitting in a spreadsheet IGL already owns.
The refusal has a cohort precedent with a reported result. On Call #41 Chris Hall said Ireland/Scotland was 75% of his sales, so he dropped national parks and outdoor "by the wayside," and calls it the best decision he ever made. No single knowledge base could produce this: founders-kb has the refusal logic, competitors-kb holds both the blind filter and the rival's catalog, wescale-kb has the precedent and the rival's numbers, igl-brand-kb has the bird product.

The reason neither fact was visible is that the multi-week averages you read include weeks you skipped, which are stored as literal zeros. Add one line to step 5 of wescale-kb/planning/weekly-routine-sop.md — the stage that already runs inside the Saturday 4:04 AM Windows task MasterWeekly — so that before 05-generate-dashboards.py runs, it prints IGL's last eight non-zero weeks as a table of ranks and flags any metric whose rank moved more than 15 places. Then backfill weeks 36 and 39 from Shopify so the history stops lying.
Reading IGL's own scorecard rows one week at a time, the way two mastermind members read theirs by hand, shows a collapsing pop-up rate and a perfectly healthy order value — both invisible in the averaged numbers.
Call #10's two most-copied member behaviours are not beliefs, they are hand work. Lars K read a full 90-minute conversion session transcript and then manually audited 160 ads one by one. Jakob and Petra went into the cohort scorecards, found the single highest conversion rate in the room (Lucy, 5.73%), and messaged her. Both practices share a shape: go to the raw rows.
Do that to IGL's own rows and two things fall out that no average shows. The pop-up rate has been in a steady six-week slide. Average order value, which planning documents treat as a soft spot, is mid-pack week by week and hit 7th of 64 once. The distortion has a mechanical cause: the scorecard stores a skipped week as twenty-one literal zeros, and 298 of 2,276 member-weeks in the database (13.1%) are all-zero rows. The per-week ranking script correctly skips them — 03-compute-rankings.py filters value > 0 — but the multi-week averages and 04-correlation-analysis.py do not; that script selects on value IS NOT NULL alone. Cohort-wide the consequence is large: dropping the blank rows flips the average within-member correlation between weekly design output and weekly sales from +0.09 to −0.06, which means the volume-to-sales signal visible in the input-output dashboard is substantially an artifact of blank weeks rather than evidence for the 96-designs-a-month commitment.
Carnegie described exactly this failure in 1914. Entering iron manufacturing he found nobody knew what any process cost, because everything was reported as one lump: "It was a lump business... I felt as if we were moles burrowing in the dark." His fix was not better estimates, it was disaggregation — weighing every process and every man so one could be compared with another. Franklin ran the same shape on himself: a little book ruled in red ink, seven columns for the days, a black spot for every fault, worked through one line at a time "like him who, having a garden to weed, does not attempt to eradicate all the bad herbs at once, but works on one of the beds at a time."
No single knowledge base could produce this. The practice is in the mastermind call, the raw rows are in the scorecard database, the diagnosis of why lumped numbers deceive is in a 1914 autobiography, and the discipline of clearing one line at a time is in a 1733 notebook that happens to reach for a gardening analogy.

Jason Fried's sharpest operating rule is a refusal: "I don't like the post-mortems in business… you'll have no effing idea why it did what it did. You're going to find some reasons that you're going to believe." He goes further and names the danger precisely — "to feel like you now know something that you actually don't know, but to be so certain that you do because you figured it out, it's really dangerous." His replacement is one forward-facing question asked at a fixed interval: "knowing what I know now, would I hire them again?" — which he applies to roles as well as people ("would we create this position again? And the answer was no. So we eliminated those positions and never rehired for them").
IGL has a post-mortem running as production code. design-flywheel-framework.md is marked CURRENT SoR, filed 2026-03-03, and it opens by generalizing from the store's outcomes to a universal law: "Every design that has sold well for IGL does the same thing." It then explains the bird-feeder shirt — "the squirrel is talking" — and converts that explanation into an Inner Monologue Score (1–5) that moves candidates to the front of the design queue. The same document records that forty squirrel iterations built on this reading already failed, and explains the failure with a second untested explanation rather than doubting the first.
The non-obvious part is what is sitting on line 135. Tim wrote his own falsification test into the document: the same squirrel art, the same format, only the phrase changed — "If it outperforms the scripture version, it proves the inner monologue mechanism. Run it." That is better practice than Fried's, and it has been unrun since March 3rd. Meanwhile the phrase "the gate is always open and apparently everyone knows it" appears nowhere else in any of the six knowledge bases, so the design was never made.
No single shelf reaches this. Founders supplies the doctrine that a confident explanation of your own success is a hazard. The brand shelf supplies a five-month-old explanation still steering the queue. The mastermind shelf supplies the scarcity that makes it urgent: Jo S told Tim his own significance bar is 300+ orders per test, roughly a week at Jo S's volume and far longer at IGL's — so conclusive tests are a handful-per-year resource, and none of them has ever been spent on the one claim that governs every design rather than one page element.

The mastermind's single best measured conversion test is about offer shape, not offer size: a cheaper ladder beat a more generous one by 27% on conversion at 98.6% confidence, and a separate test found that doubling the discount changed nothing at all. Customers respond to the staircase, not the dollar amount. IGL has a permanent 20%-off-everything code sitting on the ground floor of that staircase, broadcast monthly by its most trusted ambassador. Every rung above it has to beat 20% off one shirt to be worth climbing.
What the seed adds, and what no strategy document could, is the evidence that the offer is no longer sayable. In one 2.5-hour episode Lauren states TLC20 three incompatible ways — 20% off one or two shirts, 20% off six or more, and 20% off six or more with free shipping over three. Across the following seven months it drifts to "20% off all purchases," then gets stacked with $3 off short sleeves, then buy-three-get-one-free, then a fall harvest deal, then a separate "code for over 50% off" on the winter collection. This is not Lauren being careless; she is reading a rule that has changed underneath her. If the person who loves the brand most cannot say the offer from memory, no shopper is reconstructing it from the product page.
The customer-side proof is one line in the review export. Frances Lamont, five stars, February 2025: "I have bought 6 shirts so far (3 orders total)." Six shirts. Three separate orders. She never once consolidated into the free-shipping-at-three or the 20%-at-six tier that was live in that period — she is the exact customer the ladder was built for and she climbed none of it. Only the recall-kb archive of five sponsored episodes shows the rule drifting, only the review export shows a repeat buyer missing it, and only the cohort's testing shows that fixing the shape is the highest-value conversion lever available.
There is a mirror already written down inside IGL's own files. happy-plant-people-email-analysis.md warns that the competitor "essentially always has a code running, training customers to never pay full price," and concludes IGL "should use discounts more sparingly." That warning was written about someone else's brand while IGL ran the identical practice through its ambassador channel, and nobody had connected the two.
